Last week I wrote about Ambient AI. Intelligence that flows through your organization like a nervous system, not tools that sit in a corner doing specific tasks.
Great in theory. Brutal in practice.
42% of companies abandoned most AI initiatives in 2025. That's up from 17% the year before.[1] Two-thirds are stuck in proof-of-concept hell.[2] IDC found only 4 out of 33 AI prototypes make it to production.[3]
Why can't we scale this stuff?
Because we're bolting AI onto pyramid structures.
The Problem With Pyramids
Traditional organizations work like this: data goes up, decisions come down. Information concentrates at the top.
That made sense when information was expensive to collect and distribute.
It makes zero sense now.
When you bolt AI onto a pyramid, you don't reduce coordination overhead. You multiply it. More governance meetings to approve AI outputs. More approval chains to manage distributed tools. More bureaucracy trying to force centralized control over something that wants to be everywhere at once.
Your pilots don't scale because the structure fights the technology.
The Precedent: VISA Proved It Works
In the 1970s, Dee Hock, founder and first CEO of VISA, had the same choice we have now: centralize power or distribute it?
He went distributed. Built VISA as a "chaordic organization." Network of equals, self-organizing at scale.
It worked. VISA became the world's largest payment network.
But here's what it took: governance boards at every level. Consensus forums across regions. Representative systems. Hock himself said formation was "a difficult, often painful process."[4]
Distributed authority worked. The coordination bill was insane.
The Breakthrough: Chaordic + AI = Halo
Halo Organization = Chaordic Principles + Ambient AI
AI kills the coordination cost. VISA needed meetings for consensus. Representatives to move information. Committees for alignment. All slow, all expensive.
Now?
Alignment happens in real time because AI maintains shared context across the network. Learning spreads instantly. One team figures something out, everyone knows. Purpose alignment happens continuously through an organizational system prompt: principles and goals encoded so AI can distribute them to every decision point.
The coordination work that ate up Hock's 1970s now runs in the background.
How the Halo Organization Works
A few principles:
Intelligence goes to whoever needs it. Junior analyst gets the same insight as the CEO (I know many of you will think, this is crazy. There is another article coming on that soon). Not dashboards they have to remember to check. Context shows up at decision time.
Every choice leaves a trail. The organization can see what the AI surfaced, what the human picked, why. Transparency without the approval theater.
It scales without choking. More people means more intelligence, not more coordination meetings. AI handles onboarding and alignment.
Strategy emerges. Direction comes from thousands of decisions made by people with full context. Not mandates from the top.
Failures propagate instantly. One team hits a wall, everyone learns. No more repeating mistakes in parallel because knowledge lives in silos.
The Clock
By 2027, your org structure is either an advantage or a liability. Not much middle ground.
40% of enterprise apps will have embedded AI agents by end of 2026. Up from under 5% last year.[5] AI-native startups are building flywheels traditional companies can't copy: more users means better data, better data means smarter AI, smarter AI attracts more users.[6]
While you're in a meeting about what customers want, they've already shipped 50 updates based on what customers actually did.[7]
The research is clear: if you haven't hit AI-native operations by 2027, you're structurally behind.[8]
Two Paths
Keep bolting AI onto pyramids. Add more tools, more governance meetings, stay stuck in pilot hell.
Or build a halo organization. Let intelligence flow to where decisions happen. Let AI handle the coordination that used to need committees and forums.
Hock proved distributed authority works at scale. AI just makes it affordable.
This isn't a maybe-someday thing. 2026 is when structure becomes strategy. The companies figuring this out now will be unreachable by 2027.
